Product Insight | xTool launched a laser engraver starting at 3,000 yuan, and the challenges it faces are far more than just the price.

After years of strong performance in the mid-to-high-end market, xTool, the leading player in the consumer-grade laser engraver sector, has made a bold self-adjustment.
In the first half of 2026, xTool launched a color laser engraver with a starting price of 3,000 RMB.
Cheap consumer-grade laser engravers are not scarce in the market, but xTool, the industry leader, had never dabbled in this segment before. Its prospectus shows that the pricing of its products is usually 10% to 30% higher than that of similar products with comparable configurations.
This does not mean xTool has no intention of entering the broader mass market with affordable products.
From the perspective of an investor who has invested in xTool, price is the key. For laser engravers to enter the mainstream market, the unit price must be below 500 US dollars, and the price in the Chinese market cannot exceed 3,000 RMB.
Today, the price of 3D printers has long dropped to the thousand-yuan level, and they are already sold in large supermarkets, making consumers' purchase decision-making path extremely short. In contrast, laser engravers priced at ten thousand yuan can only attract users with professional processing needs.
There are a large number of laser engravers priced at 2,000 to 3,000 RMB on e-commerce platforms, but their precision and user experience can hardly meet professional requirements.
Cui Runze, an entrepreneur in the education and training industry, has purchased two machines priced at around 3,000 RMB successively. The first one had poor software compatibility, and size errors often occurred after the file size was imported into the software; the other one also had problems in software and hardware adaptation, with inaccurate visual positioning, which easily caused the cutting of items to be misaligned, wasting a lot of time and consumables. Both machines were left unused after being used only a few times.
In fact, the adaptation of hardware and software, as well as the success rate of engraving and cutting, are more difficult problems for low-cost laser engravers to solve. Links such as file identification, material parameter matching, and visual positioning require long-term testing and debugging by enterprises; this involves not only the accumulation of software and engineering experience, but also the hardware costs such as cameras and structural precision.
For xTool, after building a mature mid-to-high-end product line, what the M2 aims to achieve is not just to cut prices, but to try to reproduce the engineering capabilities accumulated in previous mid-to-high-end products at lower costs.
01 No Performance Loss Despite Price Reduction
Inside xTool, the $500 price point is also regarded as the threshold for entering the mass market. Since 2023, the company has been making internal plans for affordable product lines, but the related projects have long stayed in the testing stage.
"We are unwilling to compromise on intelligent experience and safety requirements. In 2023, the company did not have the capacity to achieve these goals, so we focused on high-end products first, using a more sufficient cost budget to get some key technologies and engineering solutions validated. By 2026, we are able to revisit this matter," Alex, the product manager of xTool M2, told Hard Krypton.
When the M2 was officially launched for development, the company had already completed two rounds of pre-research on affordable products. In the past, xTool's products usually defined product capabilities first before determining the final price, but M2 was the first product that defined its features by working backward from the target price.
Under the baseline of the target price, it has become a new challenge to cut redundant functions while maintaining xTool's requirements for intelligent experience.
First of all, the camera function cannot be removed. The inaccurate visual positioning problem that once troubled Cui Runze is related to the camera configuration.
"A single camera cannot achieve high-precision positioning. If we want to process a thick object, we need to locate the bottom of the object, because the bottom is the processing contour of the coordinate system, but a single camera can only see the top of the object, which will cause errors," Alex told Hard Krypton.
The main unit of M2 is equipped with three cameras, one of which is specially used for flame detection. The other two are the dual-camera ACS™ intelligent processing system migrated from xTool's high-end models priced at tens of thousands of yuan: the long-range camera covers the entire processing area, and the close-up camera locks the details. The dual-camera system allows users to no longer need to understand the coordinate system concept or perform manual debugging, but only need to drag the pattern in the software interface to achieve visual positioning and one-click processing.
Laser engraving is a subtractive manufacturing process, which involves the use and consumption of consumables during processing.
From the perspective of Alex, the product manager of xTool M2, for users who are not familiar with laser engraving products, the frustration caused by incorrect processing positions is far stronger than that of professional users, so precise positioning is an experience that cannot be compromised.
Another solution for M2 to reduce costs is to adopt a modular architecture design. With a starting price of 3,000 RMB, users do not need to pay for all functions at once. Color printing and different laser processing capabilities are made into independent modules that can be added when needed.
In the past, replacing modules on some xTool products required screwing and unscrewing. On M2, module replacement is changed to magnetic adsorption fixation. Compared with the traditional screwing method, the magnetic adsorption method is faster and more stable.
"This mainly comes from the technical experience accumulated generation by generation," Alex said.
This is also the common feature of many changes on M2. For example, while the body size of M2 is close to that of the previous generation product, its processing area is expanded by about 50%. This is mainly due to the continuous optimization of internal structure, wiring and space utilization, rather than a single new technology.
The realization of the color printing function relies on the maturity of another supply chain.
Lasers can only engrave or cut materials, and cannot process colors. xTool found that many users will spray and color the consumables by themselves after processing, so it began to try to integrate printing capabilities into laser equipment.
Alex told Hard Krypton that when xTool began to study the color printing function of laser equipment several years ago, the domestic supply chain of related printheads was not mature, and even the early solutions were unusable. With the gradual maturity of the domestic supply chain, after long-term cooperative development with suppliers, xTool was able to implement the color printing solution on the M2.
xTool's ability to develop affordable products is not only based on the systematic application of the technologies accumulated in previous mid-to-high-end products, but also benefits from the improvement of internal organizational management.
Hard Krypton learned that in the past two years, xTool has specially carried out a round of cost management training internally. In consumer hardware companies, there is often information isolation between R&D teams and procurement teams on prices. During that round of cost management, xTool's engineers worked together to check the cost of each material one by one.
The change Alex felt was that they now have a clearer idea than before of how much a single part they designed actually costs.
In fact, it is not difficult to make affordable hardware products in China. The difficulty lies in ensuring product quality while retaining profits, which is not a single technical problem, but a systematic engineering challenge.
02 From Geeks to Novice Users
For xTool, what does it mean to launch a laser engraver with a starting price of 3,000 RMB?
The prospectus previously submitted by xTool shows that calculated by GMV, in the first nine months of 2025, xTool accounted for 37% of the global market share of laser personal creative tools; its market share in the segmented market of laser engravers and laser cutters reached 47%. As of the end of September 2025, the number of xTool's globally connected devices exceeded 405,000 units.
This is a huge number, but most of these users are small B-end users. xTool has never actually broken through to a broader user group.
According to estimates from YouGov surveys, in six markets including the United States, Canada, the United Kingdom, France, Germany and Australia, there are more than 129 million active DIY creative people. If people who are just interested, have made or purchased personalized handmade products are included, the potential user group in these six markets is about 402 million.
In Alex's view, the base of DIY users is very large. To gain greater brand influence and business performance, the company cannot ignore such a broad user group, which would be a great act of arrogance.
More importantly, if xTool cannot cross the chasm and enter the mainstream market, it will soon lose its growth momentum.
This means xTool must overthrow its past experience. For small B-end users, a machine priced at tens of thousands of yuan is an investment in production materials. As long as it can help them get more orders and improve efficiency, they will not care much about the cost.
But DIY users are different. They may just want to make a seal, a model, or a set of peripheral products, and their frequency of using the equipment is unstable, with no clear payback period. Therefore, their budget is lower, but they are not necessarily easier to serve.
"DIY users actually have very few things they can compromise on," Alex said. They are not professionals, so they require the machine to be reliable and easy to operate; at the same time, they hope that one machine can handle more different creative needs.
Price is the first step to reach DIY users, and the second step is the ease of use of the product.
Laser engraver is not a naturally easy-to-use tool. In traditional operations, users need to determine the processing coordinates, adjust the focal length, identify the material, and then set the laser power and processing speed according to different materials.
For professional users, this is a set of standard operating procedures; for people who are new to laser engraving, every additional step increases the possibility of failure.
xTool is trying to compress this process into just a few steps.
"Put the item you want to process inside, close the lid, drag the image in the software, and click print, then the whole process is done," Alex told Hard Krypton.
The realization of this function is based on xTool's years of accumulation in software development.
Taking engraving different materials as an example, the material library in xTool's software collects a large number of processing parameters for different materials, which enables the software to effectively identify materials and realize one-click processing. Behind this is the material team formed by xTool, who test one by one what power, speed and processing method are suitable for different materials, and then maintain these parameters in the material library. What users finally see are automatically filled parameters, while the tedious work is transferred to the back end.
For users, this difference is very tangible. During the use of M2, they can feel obvious improvements, for example, the file size will not change unexpectedly, the visual positioning can directly find the processing position on leftover materials; functions such as background removal and edge tracing in the software also reduce the extra steps of file processing.
Of course, M2 is still not a real "foolproof tool". Users need to spend time testing third-party consumables of different batches, and the machine still has limitations when processing thicker and wider works.
But these are not insurmountable technical problems. For xTool, the more difficult question is: when the price drops from the ten-thousand-yuan level to 3,000 yuan, and the software's ease of use is improved, if the laser engraver still cannot cross the chasm, where should the company go next? However, with Bambu Lab also entering the consumer-grade laser engraver track across sectors, it may stimulate more potential of this industry.
