As Light As The Human Brain

In *The Three-Body Problem*, there is a Ladder Project that aims to "send" a frozen human body as a spy to the Trisolarans. But the human body is too heavy to reach the required preset speed at all. Wade, who is in charge of the project, put forward a ruthless yet bold plan: "Send only the brain."

"Send only the brain" is one of the most memorable iconic lines in *The Three-Body Problem*. It refers to under extremely limited technical conditions, retaining only the most irreplaceable links, and solving all other problems when conditions permit later. The brain is the only carrier of consciousness and memory, and the Trisolarans, with their technological level far exceeding that of humans, are fully capable of restoring the consciousness of this brain.

Most tasks can only be guaranteed to be completed when certain conditions are met, a principle called "Preparation ensures success, while lack of it leads to failure". But to accomplish an almost impossible task, the principle becomes "send only the brain", before you say the task can't be done, think first: what if we only complete the irreplaceable goals in it?

Ordinary people think that to make a movie, you must have large capital and a professional team, none of which can be completed by an amateur at low cost;

But the "send only the brain" mindset holds that the two truly irreplaceable parts of this matter are: obtaining the film public release license, and having cinemas willing to screen it. The former has been proven in practice that the "permission review" only checks political compliance rather than artistic quality, and the latter is no more than figuring out how to spend money on the right points.

In the AI era, "making a movie" is very likely to become a very "light" thing. Apart from having a creative idea, going through administrative approval, and completing the distribution link, the heaviest production links in the middle will be greatly compressed.

Not just making movies, many things that used to seem "impossible for one person to complete" are suddenly becoming possible now.

But this article is not going to talk about AI. AI offers more possibilities, but the spirit of "send only the brain" has long existed even before the AI era, and has been driving the entire history of business.

Nike and ARM

"Sending only the brain" is a kind of reverse engineering.

The traditional approach is: To complete the task of sending a person as a spy to the Trisolarans, we need a nuclear explosion radiation thruster, a complete human body, plus a set of hibernation cabin and life support system, which weighs hundreds of tons and needs to reach 1% of the speed of light, which is impossible at that time.

"Sending only the brain" goes the other way around: To send a spy, you only need to send the brain. Apart from a set of thrusters, all other intermediate links left over from the traditional production method can be cut off.

"Sending only the brain" means listing all the conditions required to achieve the current goal, and then finding ways to cross out most of the conditions one by one.

Nike was founded in 1972. At that time, some clothing brands had tried to outsource part of their manufacturing to other factories, but only for low-margin orders and orders that could not be produced in time. Nike was the first footwear enterprise that had no factories at all. They believed that "We are not good at manufacturing; what we are good at is telling others what to produce."

This model seems completely reasonable today, but it caused huge doubts at that time. No one knew if it could work. Even Nike itself tried to own and operate factories in the late 1970s, but eventually found that it only needed to focus on design and marketing, and Nike had no need for factories.

When it comes to the practice of "sending only the brain", the business history has done everything possible to pursue "lightness".

Then ARM went a step further: it not only does not manufacture chips, but even does not design specific chip products. What it designs are licensable processor architectures, CPU cores and other IPs.

This is even more impressive than NVIDIA. When NVIDIA designs a generation of GPUs, the output is only specific GPUs, but ARM only needs to design once, then it can license the design to many companies, which will be embedded in countless products, and ARM can keep collecting revenue continuously.

ARM turns one-time mental labor into infinitely replicable business assets. Using the metaphor in this article, ARM does not even send the whole brain, it only sends "the nerve synapses responsible for transmitting information", which weighs only "21 grams".

From Nike to ARM, specific products turn into visual designs, and visual designs turn into abstract rules. In the AI coding era, any complex and ambiguous task will eventually be turned into lines of code.

This is a phenomenon in business history: To do ordinary things, you need to be "heavy"; to do extraordinary things, you need to be "light".

IKEA

This article is not discussing whether the "light" business model is better than the "heavy" one. In the chip industry chain, TSMC does not do any design, but focuses on the heaviest manufacturing link, and has become the most irreplaceable company.

What this article actually discusses is: When you are given very limited resources and an impossible task, you can only choose to "send only the brain", and you can only make yourself "light".

In Sweden in the 1950s, buying furniture was quite a troublesome thing. Customers needed to walk into a furniture store, pick a table, and then go home and wait for the store to transport the furniture from the warehouse to their home.

For IKEA, which had just started furniture mail order business at that time, the problem was even more serious. It wanted to sell furniture to all parts of the country through postal service, but furniture took up too much space: it occupied warehouse space before being sold, and then took up truck space after being sold, and it was very easy to get damaged during transportation.

In 1956, IKEA designer Gillis Lundgren tried to fit a three-legged small table called LÖVET into his car, but found it couldn't fit. So he did something that seems very ridiculous now, but later changed the entire furniture industry:

He removed the table legs, and the table immediately became flat, so it could be transported.

IKEA suddenly realized: Why must we deliver a complete table to the customer's home? Since the table legs can be disassembled, the factory can completely only produce parts, put all parts into a very thin carton for delivery, and let the customers assemble it at home by themselves.

Since then, the final "assembly" process of IKEA furniture has been handed over to customers.

Then IKEA gradually found that if furniture has to be assembled by customers themselves, the entire product should be designed around this goal from the very beginning. Packaging is no longer an issue to be considered after the product is finished, and how to fit the product into a packaging that is as compact and flat as possible is also part of product design.

Later, IKEA further transformed its product concept, turning "customer self-assembly" into a profit point of the product, rather than a cost that the enterprise passes on to consumers. It tells consumers that you can take the furniture home directly by driving right now at a lower price, instead of foolishly waiting at home for several days like your neighbors.

IKEA gave "outsourcing" a new definition: let customers actively complete the task together with you.

I think the case of IKEA has also grasped the essence of "send only the brain".

The reason why Wade in *The Three-Body Problem* thought it was feasible to "send only the brain" is that the Trisolarans have advanced technology and will definitely be able to make the brain "alive". Since customers can do it themselves, merchants don't have to do it.

Wade let the Trisolarans recreate the body, and IKEA let consumers complete the final work for it. Neither of them delivers finished products, but "send only the brain".

VISA

In 1969, BankAmericard, the predecessor of VISA, was in a serious business crisis. Dee Hock was appointed to deal with this mess, and if it didn't work out, the project would be abandoned.

Dee Hock did not think about how to increase card issuance, but thought about a more essential problem: The efficiency of the credit card business depends on the number of consumers and merchants who use it. If VISA opens banks by itself, how many banks can it open? How much more can it outperform its competitors?

Banks all over the world are independent competitors. If VISA tries to turn all of them into its own branches, it is completely impossible.

So Dee Hock came up with a completely opposite solution: Do not control these banks, let them compete with each other, but make them abide by a set of common rules, a set of rules formulated by VISA. Any bank that is willing to join the network can become part of VISA.

Thus, the strangest commercial organization in human history came into being.

Think about what VISA actually owns? It does not own consumers, who belong to the banks; it does not own credit card accounts, which belong to the banks; it does not own commodities, which belong to the merchants; it does not even control the capital, which only flows between banks.

The only thing VISA owns is a set of "standards", including rules, network, settlement system, and the technology that connects all these things, and of course, the trust of all participants.

We often say that top-tier enterprises sell standards, but those enterprises only attach standards to their products to increase the added value of products. The one that truly only sells standards is VISA.

VISA owns as few things as possible, but controls the most critical connection relationships, which is another ultimate form of "send only the brain".

VISA eventually became a network jointly participated by member financial institutions, rather than a simple centralized company. This formed what was later called "Chaordic Organization", an organization with both competitive and cooperative features.

The question Dee Hock raised at the time still makes sense today: If there are no restrictions in the world, what kind of organization can better adapt to tasks that require extremely high innovation?

Chaordic Organization

When Dee Hock designed VISA back then, he believed that organizations in the industrial era were used to adopting a mechanical structure: clear superior-subordinate relationships, centralized power, command and control. But complex systems do not necessarily need to operate in this way, and can have both "the stability of order" and "the creativity of chaos".

After a long period of thinking and practice, he proposed in his 1999 work *Birth of the Chaordic Age* that the word "Chaordic" combines "chaos" and "order".

However, this concept was a little too advanced at that time. VISA could formulate rules, but the banks still had to send people to execute them. Although the past "Chaordic Organizations" could achieve low ownership, they still had to face a large amount of coordination costs.

What AI Agent can truly change is that it turns "execution" into a capability that can be called at any time. Dee Hock's "Chaordic" thought is suddenly transforming from a marginal management theory into a very practical organizational design problem in the AI era.

At this time, the role of the "boss" will also change.

The most important capability of a boss in the industrial era is "organizing": organizing talents, resources and capital; while the Chaordic Organization theory believes that the more important capability of a leader is to design rules, and this concept could only be partially realized in the industrial era.

AI not only makes it possible, but further turns it into "defining goals, principles and boundaries". People are less and less like managers, and more and more like "constitution makers"; AI will not become "employees" in the traditional sense, but more like an executor in the organization, a temporarily formed organ.

Relevant discussions have emerged in recent organizational studies. A 2026 paper in *Business Horizons* directly proposes that the next stage of AI may not be simply increasing the number of Agents, but making AI a kind of "organizational coordination layer", redistributing decision-making power, coordinating different Agents and embedding governance rules.

In this sense, "send only the brain" is not a makeshift solution under the condition of backward technology.

A company is actually a body that humans built for their own brains in the past: factories are parts of the body, employees are parts of the body, offices are parts of the body, supply chains are parts of the body, and sales networks are also parts of the body.

And "send only the brain" truly means that future commercial "subjects" no longer need to own a complete body. They can call resources temporarily, combine, split, borrow, and let others complete the work for them.

The most important organizational revolution brought by AI may not be the "replacing employees" that we often talk about, but more likely "reducing the necessity of the organization itself".

This is probably the most valuable mindset to master in the next decade: Send only the brain.
