Breaking the monopoly of the Beike business ecosystem, "Qiaozhizhu" has launched a direct-connect real estate trading platform, directly reducing transaction costs by 90%.
The real estate transaction market is ushering in an innovation of its underlying operating model.
Over the past years, transactions of second-hand housing, rental housing and commercial real estate in China have long presented a highly concentrated oligopolistic pattern. Mainstream channels including Lianjia, Deeyeo, Century 21 Real Estate and Shengdu are all affiliated to the KE ecosystem, with a high degree of monopoly over housing resources, traffic and transaction channels. For ordinary home buyers, renters and small and medium-sized merchants, opaque information, no choice in transactions and persistently high agency fees have long been long-standing pain points in the industry.
Against the backdrop of continuously adjusting housing prices and significantly improved residents' sensitivity to transaction costs, Qiaozhuzhu Real Estate Information Service Co., Ltd., a new-type real estate transaction service provider, has launched a brand-new digital direct connection transaction platform, attempting to reconstruct the transaction rules of the trillion-yuan real estate transaction market, and challenge the traditional agency system with the new model of "eliminating information monopoly, direct connection between supply and demand, on-demand services and extremely low prices".
The trillion-yuan market is trapped in the "high commission dilemma", and the industry is in urgent need of model restructuring
Statistics show that after years of adjustment, domestic housing prices have continued to fall since the policy tightening in 2019, with a drop of 50%—65% in most cities. Contrary to that, however, the charging system of real estate transaction agencies has not been adjusted accordingly.
According to public industry data, the transaction scale of second-hand housing across China in 2025 still maintains a stable volume of 3.2 trillion —3.5 trillion yuan, the transaction scale of commercial real estate such as shops and office buildings exceeds 400 billion yuan. Together with the transactions of factories, land and other types, the whole sector remains a trillion-yuan rigid demand track.
From the perspective of market structure, except for a few high-price cities including Beijing, Shanghai and Shenzhen, more than 90% of the transacted housing resources in 294 major cities across the country have a total price of less than 3 million yuan. The corresponding commission of traditional agencies is generally in the range of 10,000 to 80,000 yuan. Coupled with hidden fees such as loan services and transfer agency fees, the actual transaction burden of home buyers is further increased.
The core contradiction of the industry is already very clear: agencies only undertake the function of information aggregation, but charge a high proportion of commission for a long time. The buyer and the seller, the landlord and the tenant are completely separated, and the real housing information is controlled by institutions. Users cannot directly contact and communicate with each other, and can only passively accept standardized high-charging services.
Restructure the transaction link: direct connection between supply and demand, completely eliminate information price difference
Different from the traditional platform model that focuses on offline stores, franchising and commission deduction, Qiaozhuzhu has created a brand-new real estate digital transaction system, which is also a rare transaction system in China that allows owners/landlords and buyers/tenants to conduct face-to-face direct connection transactions.
The core logic of the platform is very straightforward: strip the value of information monopoly of agencies, and retain the value of professional performance services.
Under the new model, owners can independently release real housing resources, and buyers and tenants can directly connect with the ownership holders to communicate on prices, house viewing and transaction details, without the repeated relaying through middlemen, so as to fundamentally solve industry problems such as information asymmetry, price markup and communication disconnection.
In terms of profit model, Qiaozhuzhu completely abandons the profiteering model of "deducting commission proportionally according to housing prices" in the industry, does not charge high transaction commissions, and mainly realizes profits by charging a small amount of information promotion fees from the sellers. At the same time, the platform does not set up offline directly-operated stores or develop franchised stores, and adopts pure online lightweight operation to greatly reduce management and store costs, so as to benefit end users in the end.
In response to the pain point that ordinary users are not familiar with the transfer, record-filing and loan processes, the project does not simply "de-intermediate", but promotes the functional upgrading of industry practitioners: transforming traditional sales-oriented agencies into local professional transfer specialists. Users can purchase agency services separately on demand, with transparent services and clear charges, which not only retains the professional performance capability, but also avoids forced bundling of high agency fees.
Data calculation shows that the new model has an extremely significant optimization effect on user costs: for a real estate with a total price of 5 million yuan, the comprehensive service fee of traditional agencies is about 125,000 yuan, while the whole set of transactions completed through the Qiaozhuzhu platform only costs 4,000 to 5,000 yuan, and the overall transaction cost is reduced by more than 90%.
Benchmark against leading players in two years, reshape the industry in five years, the light-asset track ushers in new variables
In the real estate track where the industry pattern has been solidified for many years, Qiaozhuzhu's model has extremely strong subversiveness and implementability.
The team said that the project is not positioned as a simple housing information platform, but a reconstructor of the underlying rules of real estate transactions. In the short term, it will rely on the advantages of extreme cost performance and transparent transactions to rapidly penetrate the sinking markets across the country, and plans to make the transaction volume of second-hand housing benchmark against leading platforms within two years; in the medium and long term, it will take five years to fully reconstruct the market pattern, extend the business to all categories of real estate transactions including rental housing, office buildings, shops, factories and land, and realize full-scenario coverage.
Compared with the traditional heavy-asset agency model, this project features low investment, fast implementation, high return and strong inclusiveness, which belongs to the model-level innovation of the traditional track, and also has significant social value: by breaking the monopoly, reducing the home purchase cost of the whole people, activating the vitality of the real estate transaction market, and promoting the industry to iterate from "profiting from information price difference" to "profiting from service performance".
As residents' consumption tends to be rational and the demand for transaction cost reduction continues to explode, the old profit logic of the real estate agency industry is failing. The new model with transparency, direct connection, low rate and on-demand services as the core may become the mainstream trend of real estate transactions in the future, and Qiaozhuzhu is expected to break the industry monopoly and reshape the trillion-yuan real estate sector
