A year ago, Lenny’s Newsletter conducted its first large-scale survey of tech industry practitioners, and the conclusion could be summed up in four words: tired yet optimistic.
In 2026, the same survey was launched again, with nearly 6,000 tech professionals participating. The conclusion has changed.
Two Feelings, Four Groups of People
To understand AI's deeper impact on individuals, the survey posed a question that directly touches on identity: Working with AI, has it changed how you see yourself as a professional? The results are as follows:
• Amplified: 49% — "I can do more, and do it better."
• Redefined: 27.4% — "My role is changing, but I can't tell if it's good or bad."
• Unsettled: 13.9% — "I'm not quite sure where I stand, or what truly belongs to me."
• Diminished: 5% — "I feel myself becoming less and less important."
• No change: 3.2%
The survey further clustered respondents based on their full emotional patterns toward AI, outlining four real, existing groups of professionals in the workplace:
•The Energized (41%): Their dominant emotions are "excited" (91%), "curious" (83%), and "hopeful" (59%). They have the highest level of optimism and the lowest level of burnout, and are the only group that holds a positive view of their field. One product manager described it: "Building products has become fun again! You're like an explorer, playing in an amusement park, staying up late with excitement."
•The Conflicted (35%): The largest non-positive group. Their signature emotions are "holding both positive and negative feelings at the same time" (68%) and "curious" (64%), followed closely by "overwhelmed" (56%) and "exhausted" (55%). They are not disappointed with AI — they are just drained by the effort of "keeping up with the changes" itself.
•The Disoriented (12%): Their core feeling is "my role is constantly shifting, and I can't find my footing," layered with "overwhelmed" (74%) and "exhausted" (73%). They are not people who reject AI — they are just losing their sense of their own role at a pace slower than the rate of change. One VP of Product wrote: "We are like farmers standing on the eve of the Industrial Revolution — knowing that transformation is the only way out, but unable to see the path ahead."
•The Resentful (12%): Every single one of them checked "resentful — I feel forced to use AI," with their emotional cluster centered around "exhausted," "conflicted," and "overwhelmed." They have the lowest level of professional optimism, the lowest willingness to recommend their workplace, and the lowest perception of AI being helpful.
Optimism Fades, Contradictions Emerge
In 2026, 55.7% of employed tech professionals surveyed say they are experiencing significant burnout, an 11 percentage point increase from 44.7% last year. The proportion of those experiencing "severe" or "total" burnout has reached 26.2% — more than a quarter. At the same time, professional optimism has fallen below 50%: 48.7% are optimistic about their career prospects, down from 54.8% last year.
A notable contradiction is that job satisfaction has not collapsed in tandem — 42.6% of people say they very much or extremely enjoy their work, while only around 20% say they barely enjoy it at all.
82% of respondents say AI has improved their work efficiency by at least a moderate amount, and nearly half (49.4%) say the improvement is "very much" or "significant." In respondents' open-ended answers, "better" most often means "producing more and faster," rather than "higher quality." Some typical feedback includes:
"I can do more, do it faster, but I can't do it better."
"I've been amplified, but also unsettled. We just set a new baseline for this job. And then it keeps moving up every month."
"I've been amplified, but my brain is deteriorating, and my work feels worse."
"I feel like I'm not thinking hard anymore — I just follow AI. I don't fully understand what I merged."
Productivity gains are real, but the quality of work output and the mental sharpness of the people doing the work are paying the price. The ceiling is constantly being raised by AI, and more and more people feel that both they and their output are falling behind in the race to keep up.
Founders Are Optimistic, Managers Matter Greatly
Two core findings from last year reappear in this year's data. Founders and executives in the tech industry lead across almost all metrics: the highest professional optimism, highest job satisfaction, lowest burnout, and highest level of excitement about AI.
Researchers believe the most plausible explanation is "sense of control": founders have the greatest control over their own destiny, and a sense of control itself is the most reliable buffer against anxiety. 71% of founders are optimistic about their career prospects.
However, this happiness has its limits: nearly half of founders (47%) still experience at least moderate burnout, with 18% facing severe or total burnout.
In addition, there is a correlation between company size and employee well-being: from small businesses to large corporations, well-being metrics show a declining trend — lower optimism, greater burnout, and even more negative perceptions of whether AI is helpful. Large companies with over 10,000 employees continue to climb to the highest point on the metric of layoff concerns.
Similarly, the survey data points to the same conclusion for the second consecutive year: manager effectiveness is the strongest single driving variable affecting employee burnout — stronger than role, company size, and even stronger than one's emotional attitude toward AI.
Employees with "extremely effective" managers have roughly 65% higher job satisfaction and significantly lower burnout levels.
Yet the reality is that only 25.5% of tech professionals believe their managers are effective. The highest-leverage retention tool in the tech industry is also the most overlooked one. In addition, the lowest-rated managers are concentrated in data analysis and design roles — the latter group is already the most burdened by AI anxiety, so poor management quality delivers a double blow to them.
Insights from the Data
Based on the survey results, Lenny and Noam Segal put forward several suggestions at the end of the report.
If you are a professional:
Identify two or three things where AI can truly amplify your output, and then dive deep into them. People who are "empowered" by AI don't use it for everything — they find specific scenarios where AI creates a qualitative leap in their efficiency, and build real advantages in those areas.
Be wary of "trading efficiency for workload." If your output has increased significantly this year, but your compensation and job description haven't changed at all, this is a signal that deserves a serious conversation, not a reality you should silently accept.
Your manager impacts your work experience more than almost any other factor. If you have a good manager, nurture that relationship. If you don't, find ways to get closer to teams that are still committed to developing their people.
If you are a manager or founder:
Invest in manager development — this is the highest-leverage action you can take right now. Two years of survey data consistently prove the same thing: management effectiveness is the strongest single variable affecting employee retention, burnout, and satisfaction, yet it is also the most overlooked. Only one in four professionals say they have an effective manager — and this is something you have the power to change.
Don't turn AI-driven efficiency into higher expectations rather than easier work. If you translate productivity gains directly into more workload, you won't get a high-performing team — you'll get a team that is building up resentment.
Don't close off the development pipeline for junior roles. If AI is taking over the learning tasks for junior positions, your short-term output might go up, but you're simultaneously killing the growth soil for the next generation of senior talent.
Pay special attention to your designers and researchers. For two consecutive years, they have ranked highest in AI anxiety, burnout, and job dissatisfaction. This is not an isolated phenomenon — it is a systemic signal worthy of deep understanding.
Treat AI adoption as a tool that creates differentiation risk, not just a productivity dividend. The same technology is enabling some teams to soar, while leaving others feeling unsettled. The organizations that will truly benefit from this transformation are those that choose to help the unsettled regain their footing, rather than those that choose to leave them behind.
