Why did a hotel listed for judicial auction at a starting price of 30 million yuan attract 216 rounds of bidding?

In the first three quarters, the number of hotel auction projects valued at over 10 million yuan reached 627.

Recently, a judicial auction in Qinzhou, Guangxi has gained huge popularity. The entire asset of Dolphin Grand Hotel located on Shajing Avenue, Qinzhou was launched for auction with a starting price of 17.7 million yuan. The number of viewers of this auction directly surged to 13,161. After 216 rounds of price increase, it was finally transacted at 30.02 million yuan, with a premium rate as high as 69.6%. The bustling scene of 9 bidders raising bids in turn forms a stark contrast with the hotel judicial auction market of the whole year: in the first three quarters, there were 627 hotel auction projects worth more than 10 million yuan in the market in total, but the transaction rate was only 4%, and over 90% of the assets ended up with no transaction.

216 Rounds of Bidding: Why Did a Low-Priced Hotel Suddenly Become a "Highly Sought-After Commodity"

In September in Qinzhou, a judicial auction caused quite a stir in the local hotel circle. The entire asset of Dolphin Grand Hotel on Shajing Avenue, Qinzhou was listed on the auction platform with a starting price of 17.7 million yuan.

Originally regarded by many people as another non-performing asset disposal case, it finally achieved far higher popularity than market expectation: after nearly 4 hours, the hammer fell at 30.02 million yuan, with a premium rate close to 70%.

In this year's hotel judicial auction market, this transaction seems a little "out of place".

Generally speaking, when a hotel goes to the judicial auction stage, it is mostly due to unsustainable operation, insolvency or asset divestment of the developer. Most of the outcomes are no one signing up leading to a failed auction, or a reluctant transaction after a substantial price cut. Scenes of high premium and even multiple rounds of competition like this are very rare in the market throughout the year.

What is more thought-provoking is that this transaction is not "high-quality asset without any defects". Checking the official auction announcement, you can see that, like the vast majority of hotels sold via judicial auction, it also marks a long list of risk warnings.

Some affiliated supporting buildings have not gone through complete property right procedures, the water, electricity and property fees owed by the hotel shall be borne by the buyer himself, the court does not promise a specific delivery deadline for vacant possession, and the indoor decoration and equipment are delivered in the current condition without quality guarantee. In other words, the property right, arrears and delivery risks that the buyer has to bear are essentially no different from those of other unsold hotels in judicial auctions.

On one side are various common risks in the industry, on the other side are 216 rounds of substantial price increases. The question arises: why would an old hotel with a total price of 30 million yuan become a hot commodity in the sluggish judicial auction market?

Dolphin Grand Hotel is not a city landmark of Qinzhou, but it is an old face familiar to the local business community. The main body of the hotel was established in 2005, officially opened in 2007, and completed a full renovation in 2012. It was among the first batch of three-star tourist hotels in Qinzhou, and was still on the qualified list of Guangxi star-rated hotel recheck as of 2023.

The total floor area of the whole property is 8604.8 square meters, with a total of 150 guest rooms, equipped with large and small conference halls, business center, private dining rooms and breakfast restaurant, with complete functional configuration, targeting the business reception and individual tourist market since its opening.

In terms of location, it is located in the mature area of Qinzhou urban area, adjacent to Beibu Gulf Avenue in the north, less than two kilometers away from core business districts such as Hengji Plaza and Qinzhou Old Street, with dense shops along the surrounding streets, and opposite is the well-known local night market gathering area.

For small and medium-sized cities like Qinzhou, this location means a stable passenger flow base. It neither relies on the seasonal passenger flow of suburban scenic spots, nor waits for the implementation of new district planning. The surrounding demands for business, catering and accommodation have been accumulated for more than ten years.

In the past decade or more, the operation of this hotel has never been booming, but it is stable enough.

With moderate pricing and complete supporting facilities, it has undertaken many meetings of local enterprises and government receptions, and also served passing tourists. It was once shortlisted in the framework agreement for designated meeting venues in Qinzhou for 2025-2026, and is one of the cooperative hotels for local government procurement.

The core reason for going to the auction stage this time is not that the hotel itself can no longer operate at all, but that its affiliated entity is enforced due to debt disputes, with the execution subject of about 10.97 million yuan. In other words, the operation foundation of the hotel still exists, only the owner has changed.

This may be exactly the starting point of the competition. For buyers, taking a picture of it is not taking over a mess, but taking over a business plate with ready-made property, stable passenger flow base and complete qualifications.

However, looking at the judicial auction market in the third quarter as a whole, such targets are few after all. More hotel assets are lying on the auction platform with no one caring about them.

Judicial Auction Hotels: Two Extremes of Hot and Cold

The 216 rounds of price increase of Dolphin Grand Hotel is more like an "atypical sample" in the market. Looking at the first three quarters of the whole year, the main tone of hotel judicial auction is still cold, and the coldness is distinct at different levels.

Space Insider sorted out the auction data and typical cases in the first three quarters, and three "industry extremes" just outline the most real temperature of the market.

/ The most expensive failed auction

Nearly 1 billion yuan scenic hotel, no one takes over after price cut

The most expensive failed auction in the first three quarters appeared in Dali in May. Dali Forte Hilton Hotel was launched for judicial auction with a starting price of 984 million yuan.

This hotel with a total investment of 1.8 billion yuan and a floor area of 84,000 square meters is the first international high-end brand hotel in Dali. It is located in the core landscape belt of Cangshan Mountain and Erhai Lake, with front-line sea view resources, equipped with a thousand-person banquet hall, multiple restaurants and vacation supporting facilities. Even with scarce scenic spot resources and international brand endorsement, it finally failed to be auctioned directly because no one signed up.

In September, the hotel property of Wuhan Greenland Center ushered in the second judicial auction. The starting price was reduced from 970 million yuan in the first auction to 869 million yuan, with a single price reduction of nearly 100 million yuan, equivalent to a unit price of about 18,800 yuan per square meter.

As the benchmark hotel property in the tallest skyscraper in central China, its total assessed value exceeds 1.07 billion yuan. It was originally planned to introduce an international top luxury brand, but it failed to find a buyer after being listed twice in a row, becoming one of the failed auction hotels with the highest unit price in the first three quarters. It's not that the price is not low enough, but the plate is too large, and there are too few people or institutions that can afford it.

For buyers, nearly 1 billion yuan is only the starting price: after taking over, they need to complete the remaining decoration, connect with the brand side, form a professional operation team, and the initial investment will add hundreds of millions of yuan more.

The payback period of high-end hotels is generally more than ten years, which has extremely high requirements for operation capability and resource channels. There are very few players in the market who have the strength and are willing to make a move at the current stage.

Compared with the 30 million yuan capital threshold of Dolphin Grand Hotel, such targets are more like exhibits placed in the shop window, many people watch but few dare to reach out.

/ The most persistent price cut

11 listings, 400 million yuan shrinkage still unsold

If the failure of high-end hotel auction is "too high to be popular", then the repeated price cuts of unfinished hotels are the most direct reflection of the market chill.

As of September this year, the under-construction project of Shanxi Jinhao International Hotel has been listed on the judicial auction platform for the 11th time in total, and the starting price has fallen all the way from the initial 553 million yuan to 147 million yuan. In three years, the total shrinkage exceeded 400 million yuan, with a drop of more than 73%, and the first ten auctions all ended in failure.

This building with a planned height of 156 meters was once a key local project. It was originally planned to build the first Hilton five-star hotel in Shanxi, but construction was stopped in 2014 due to the developer's capital chain rupture, and it has been suspended for more than ten years. Although the main structure of the building has been capped, the interior is still in a blank state, the fire protection, elevator and electromechanical systems have not been completed, and there are even complete completion acceptance procedures.

The seemingly "bargain price" of 147 million yuan hides an unclear account. After taking over, the buyer first needs to sort out the complex debt relationship of the project, make up the land transfer fee and various fines, then invest at least hundreds of millions of funds to complete the subsequent construction, and re-apply for a series of procedures such as planning, fire protection and acceptance.

The time cost and capital cost are highly uncontrollable, and no one knows how much more money needs to be invested and how many years to wait before the hotel can open. For investors, this is not buying an asset, but taking over a bottomless pit.

There are many similar cases. Nanchong Tianlai Hotel experienced ten failed auctions and a price cut of nearly 700 million yuan before it was transacted at a price of just over 200 million yuan, equivalent to 25% of the original assessed price.

Behind every price cut is the result of the market voting with feet. The lower the price is not the more attractive it is, the clearer the risk is, the more people dare to take over.

/ The most sluggish month

65 listings in a single month, only 1 transaction

From the perspective of monthly trend, the hotel judicial auction market in the first three quarters shows a trend of getting colder quarter by quarter.

In the first half of the year, a total of 435 hotels across the country were listed on the judicial auction platform, and 21 were finally transacted, with an overall transaction rate of about 4.8%. By the third quarter, the transaction rate further declined: 62 hotels were listed in July with 3 transactions, 64 hotels across the country were listed for judicial auction in August with only 1 transaction, the number of listings increased to 66 in September, and the transaction number still remained at 1.

In August and September for two consecutive months, the monthly transaction rate was less than 2%, and more than 90% of the targets failed directly at the first auction stage because no one signed up, not even getting the chance to enter the second auction for price cut, which were the two most sluggish months in the first three quarters.

The differentiation of transactions is also very obvious. Hotels with small and medium volume in urban areas, clear property rights and ready for direct operation can get premium if they are lucky.

As for hotels in remote suburban scenic spots, high-end hotels in new urban districts, and unfinished projects that have been suspended for many years, it is difficult to arouse market response even after repeated price cuts.

On one side, the 30 million yuan hotel was competed for 216 rounds of price increase, on the other side, the assets worth hundreds of millions of yuan are still unsold after price cuts. The hot and cold of the judicial auction market has long no direct relationship with the price level.

Low Price Is the Admission Ticket, Certainty Is the Hole Card

Many people's first reaction when looking at hotels sold via judicial auction is "picking up a leak", as if you can buy a ready-made hotel at a low price and wait for money to come in.

But in the industry, everyone is clear about a common sense: the auction transaction price is never the total cost, low price is only an admission ticket, and the real test starts from the moment you take the picture of the asset.

Space Insider's observation believes that from taking over the hotel to stable profitability, you have to cross at least three core thresholds, which is also the underlying logic that determines "what hotels are easy to sell and what hotels are hard to sell".

The first threshold is the hidden cost behind the transaction price. Many buyers only focus on the starting price on the auction page, thinking that the price they bid is the full payment, and when they actually go through the transfer procedures, they find that the sum of various fees is a considerable expense.

Conventional taxes and fees include deed tax, value-added tax, land value-added tax, stamp duty, etc., which usually account for 10%-20% of the transaction price in total.

This is only the obvious taxes and fees. Hotels sold via judicial auction generally have historical arrears: owed property fees, water and electricity fees, heating fees, some of which have been owed for several years. There are also resettlement compensation for original hotel employees, unperformed supplier contracts, and site leases, all of which need to be paid by the buyer. What is more troublesome is some property right defects, such as unlicensed supporting buildings and unclear land nature, and the amount of supplementary land transfer fee may far exceed imagination.

In many industry cases, the total hidden cost can account for more than 30% of the auction price. The original idea of picking up a leak finally turns out to be more expensive than buying a new property.

The second threshold is the hard requirements of renovation and compliance. The vast majority of hotels on the judicial auction stage have a room age of more than ten years, and aging facilities and outdated fire protection standards are common problems.

If you want to reopen, the first thing to pass is the fire protection acceptance. Most of the fire protection systems of old hotels do not meet the current standards, and the smoke detectors, sprinklers and fire compartments need to be rebuilt, which costs millions of yuan at every turn.

In addition, the recheck of special industry license and health license, as well as the inspection and update of special equipment such as elevators and boilers, are all necessary procedures.

If the buyer wants to transform into other formats such as long-term rental apartment, e-sports hotel, health care center, modify the wall structure and functional partitions, he also needs to re-apply for planning approval, and the time cycle may be extended to half a year or even longer. Many seemingly cheap old hotels end up with renovation costs even exceeding the auction price itself.

The third threshold is the most easily ignored operation capability. Hotel is essentially a business, not a real estate that can appreciate in value just by being placed there.

Many local buyers only calculate the account of real estate when they bid for hotels, thinking that it is very cost-effective to buy a hotel at 3,000 yuan per square meter, but they do not calculate the operation account. How many employees are needed for 150 guest rooms, how much the monthly cost of linen, cleaning and energy consumption is, what is the proportion of OTA channel commission, and what occupancy rate is needed to reach break-even.

Small and medium-sized hotels seem to have low thresholds, but they actually have very high requirements for refined operation.

Without a professional operation team and stable customer source channels, even the best location may face low occupancy rate and persistently high labor cost.

Many buyers find that their cash flow cannot support after operating for several months after taking over the hotel, so they either sublet it at a low price or re-list it on the auction platform, turning from a "leak picker" to a "picked leak". After being screened by the three thresholds, you can understand why Dolphin Grand Hotel is competed for while the hotels worth hundreds of millions of yuan are unsold.

The polarization of judicial auction hotels in the first three quarters of this year essentially means that the valuation logic of the whole industry has changed. In the past, people valued hotels by star rating, scale and decoration grade, regarded hotels as real estate to measure, and thought that the newer the building and the higher the star rating, the more valuable it is.

But now buyers are more and more pragmatic, and the evaluation criteria have become three "can or not": is the cash flow visible, is the renovation cost controllable, and is the future exit feasible.

The 216 rounds of bidding of Dolphin Grand Hotel does not mean that all hotels in judicial auction are welcoming opportunities. On the contrary, it is more like the result of market screening. When more and more hotel assets enter the re-pricing stage, the market does not eliminate all old hotels, but those hotels that no longer have operation possibility.

The 500 million yuan hotel is unsold, while the 30 million yuan hotel is competed for 216 rounds. Behind the seemingly contradictory two results is actually the same logic. What buyers buy is never a hotel building, but a set of operation model that can
